How to increase your car workshop's profit margin in India (labour vs parts)

Two workshops with the same revenue can keep very different amounts of it. The difference is rarely price — it is knowing where the margin is, and plugging the places it leaks.

Revenue is vanity; margin is what you keep

It is easy to be busy and still not make money. The workshops that keep more of what they earn are not charging more — they understand where their margin comes from and stop it leaking. That starts with one distinction most owners feel but never measure: labour is your high-margin work, parts are your low-margin pass-through.

Where the margin actually is

  • LabourYour time and skill — the highest-margin thing you sell. An hour of labour billed is mostly margin. Under-billing labour, or not tracking it against the job, is where most workshops quietly give money away.
  • PartsLargely a pass-through with a thinner markup. The margin here is protected not by price but by not losing parts — nothing fitted-but-not-billed, nothing bought as dead stock.
  • Upsell found on inspectionThe pad, the belt, the tyre found on the multi-point check — needed work, approved because you showed a photo. This is margin you already earned by finding it.
  • Repeat visitsA returning customer costs nothing to win. Service reminders that bring cars back are pure margin compared with chasing new ones.
